What is Poker Planning, and how is it used in estimating Product Backlog items?

Poker Planning is a consensus-based estimation technique utilised by groups of Developers to estimate the size of Product Backlog items. The method harnesses the collective wisdom of the entire group to achieve more accurate estimations. Each participant in the process receives cards with predetermined values, often following a sequence such as the Fibonacci series (0, 1, 2, 3, 5, 8, 13, …). This series is chosen because it reflects the increasing uncertainty involved in estimating larger items, acknowledging that as tasks grow in complexity, the precision of estimates tends to diminish.

The process begins with a presentation of a Product Backlog item and its details. After a thorough discussion and clarification, each participant privately selects a card representing their estimate of the item’s size. Once all choices are made, the cards are revealed simultaneously. If there is consensus or only minor variations in the estimates, the group can proceed. However, significant differences in estimates lead to further discussion to understand the diverse perspectives and considerations. Another round of estimation follows this discussion, continuing until a consensus is reached or an acceptable estimate is agreed upon by all members.
